When a major specialty vehicle and marine component manufacturer faced an unexpected vendor transition, their mature ecosystem of motorized products was left vulnerable to outdated toolchains and mobile app compliance risks. Cardinal Peak stepped in to provide multi-disciplinary sustaining engineering, modernizing their legacy codebases, securing their intellectual property (IP), deploying a Google Cloud backend, and stabilizing their manufacturing supply chain without forcing a costly redesign.
The Challenge: Vendor Transitions and Legacy IoT Product Engineering
Many successful hardware manufacturers eventually reach a critical transition point: their legacy engineering partners shift focus or outgrow the relationship, leaving mature, revenue-generating product lines without dedicated support. This was the reality for a major specialty vehicle and marine component manufacturer.
Their core product line, a mature ecosystem of motorized outdoor and specialty vehicle components, relies on a multi-faceted interface architecture. This ecosystem involves physical switches, integration with the vehicle’s central control panel via CAN Bus, and Bluetooth-enabled iOS and Android mobile applications.
When their long-term design consultant pivoted to other ventures, the client needed to quickly secure their product ecosystem. Without ongoing support, they faced natural lifecycle challenges: intellectual property (IP) structured in older SVN repositories, mobile applications risking non-compliance with rapidly evolving App Store mandates, and a need to optimize their manufacturing testing capabilities. The client required an agile engineering partner capable of stepping in to execute a comprehensive sustaining engineering solution—safeguarding their IP, updating legacy codebases, and stabilizing the manufacturing pipeline without forcing a costly, top-to-bottom redesign.
We successfully took over our client’s entire codebase to deliver immediate operational stability. We modernized legacy toolchains, restored their mobile app compliance, and secured their intellectual property without requiring a costly, top-to-bottom redesign.
The Solution: Multi-Disciplinary Sustaining IoT Product Engineering Services
Cardinal Peak deployed an integrated team of hardware, embedded software, cloud, and mobile app engineers to audit, recover, and optimize the client’s product ecosystem.
Modernizing DevOps and Securing Embedded Software Toolchains
Before any new engineering updates could occur, Cardinal Peak had to thoroughly secure the client’s intellectual property. The existing software repositories were siloed, effectively locking the engineering ecosystem in an outdated state.
- DevOps and Repository Migration: Our team migrated the legacy Apache Subversion (SVN) repositories into modern Git repositories hosted on Bitbucket. We restructured the embedded software projects to align with a scalable Git workflow, establishing modern DevOps practices that allow for continuous integration and more reliable version control.
- Toolchain Preservation & Dependency Management: Tool vendors often deprecate support for older environments, and un-archived dependencies or obsolete OS requirements (such as tracking down Windows 8.1 environments) can halt development. Leveraging our embedded software engineering expertise, Cardinal Peak’s veteran developers successfully adapted to these decade-old toolchains. We navigated the tension between performing minimal code changes to avoid the massive costs of full-scale regression testing, versus upgrading libraries to incorporate necessary security enhancements. Ultimately, we provided stable, production-ready build images and a strategic roadmap to migrate the client’s IP to newer tools without disrupting operations.
Mobile Application Recovery & Cloud Migration
Mobile applications require continuous upkeep to survive strict Apple App Store and Google Play Store policies. The client’s mobile apps risked removal due to a lack of compliance updates.
- App Store Restoration: The client’s digital ecosystem consisted of three separate mobile applications, the majority of which had not received updates since 2022. Cardinal Peak recovered application framework access and deployment pipelines across the entire suite. We patched critical security and compatibility deficiencies, successfully restoring compliance to keep the mobile app development ecosystem live and downloadable for end-users.
- Cloud Infrastructure Upgrades: To modernize device management, we executed a cloud transformation, building a new firmware OTA platform from the ground up hosted on Google Cloud. This custom architecture integrated embedded software upgrade support to facilitate seamless over-the-air (OTA) updates and manufacturing synchronization.
Over-the-Air (OTA) Update Data Flow Architecture

- Proactive UX & Native Implementations: Rather than simply checking the box to restore App Store compliance, our engineering team acted as true consultative partners. We designed and delivered a fully custom UI/UX and built the native mobile implementations for both iOS and Android to support the newly architected Google Cloud OTA platform. This provided a modernized, highly responsive user interface for the end consumer without expanding the project’s overall sustaining engineering scope. The redesign resulted in direct, positive end-user feedback praising the app’s significantly faster connection speeds and the added convenience of new in-app controls, such as precise motor retraction and integrated lighting adjustments.
Electronic Product Design & Supply Chain Resiliency
To prevent production stoppages, Cardinal Peak assumed control of the hardware lifecycle.
- Hardware Optimization: The client needed to migrate to a new PCB manufacturer and address component issues on a select few product boards. Providing comprehensive electronic product design services, Cardinal Peak imported the entire family of eight product boards into our Design Rule Check (DRC) tools. We executed targeted design changes on two specific boards while generating and supplying updated manufacturing files for all eight boards to the new vendor.
- Manufacturing Coordination: When the client lost their existing overseas manufacturer, our team stepped in to bridge the gap. We initially connected them with a local US-based PCB assembly partner for rapid prototyping and testing. For final production, we introduced the client to a global manufacturing solutions provider and helped coordinate the contract, successfully supporting the manufacturer’s testing of the new boards and ensuring the continuous restocking of critical product lines.
Reclaiming Manufacturing Test and Provisioning Systems
One of the most complex hurdles in this engagement was recovering the client’s automated manufacturing test infrastructure.
- MAC Address Recovery: The client had previously purchased a block of Bluetooth MAC addresses that were lost in legacy databases. Cardinal Peak traced and recovered this allotted range. We then built a secure Cloud Database and new Test Software to automatically and securely provision these addresses to new boards on the manufacturing line.
- Factory Support: We reverse-engineered the existing manufacturing testing protocols. This empowered the factory teams to accurately test and validate newly built boards, ensuring zero defect escapes.
The Results: Stabilized Production and Secured Intellectual Property
Through this intensive sustaining engineering engagement, Cardinal Peak delivered measurable operational stability to the client. By taking over the entire codebase and manufacturing pipeline, we safeguarded the client’s IP without forcing an unwanted product overhaul.
- IP Protection: 100% of the embedded software, hardware schematics, and application codebases were consolidated, modernized via Git, and securely transferred under the client’s direct control.
- Compliance Achieved: Mobile applications were successfully updated to meet modern OS mandates, eliminating the threat of delisting and ensuring a seamless user experience.
- Supply Chain Continuity: We facilitated the transition to a new global manufacturing partner, coordinating contracts and initial testing to ensure an uninterrupted supply of electronic components for their mature product lines.
